Performance Max vs Search Campaigns for Lead Generation: Which Should You Run?

Performance Max promises leads from every Google channel with less work. For many lead generation accounts it delivers lots of cheap, low-quality conversions instead. Here's when it works and when Search is the safer choice.

Performance Max vs Search Campaigns for Lead Generation: Which Should You Run?

For most lead generation businesses, a well-built Search campaign should come first, with Performance Max added only once conversion tracking reliably counts real, qualified leads. Performance Max can find leads across all of Google's channels, but it optimises entirely toward the conversions you define. With weak tracking, it tends to produce lots of cheap, low-quality "conversions" that look great in the dashboard and disappoint in the inbox.

Key takeaways

  • Search shows your ads to people actively searching. Performance Max spreads across Search, YouTube, Display, Discover, Gmail and Maps.
  • Performance Max needs accurate, quality-focused conversion data more than Search does.
  • Without brand exclusions, Performance Max can take credit for branded searches that would have converted anyway.
  • Search gives you more control over which queries you pay for; Performance Max gives Google more control.
  • Judge both on cost per qualified lead, not cost per conversion in Google Ads.

How they differ

Search Performance Max
Where ads show Google Search results (and optionally search partners) Search, YouTube, Display, Discover, Gmail, Maps
Control over queries High: keywords, match types, negatives Lower: search themes, negative keyword lists, brand exclusions
Creative Text ads Text, images, video, assets combined automatically
Reporting detail Detailed search terms report Less granular, though improving
Depends on conversion data quality Moderately Heavily

Why Performance Max often goes wrong for leads

Performance Max optimises toward whatever you mark as a conversion, across a large inventory of placements. Some of those placements, such as certain Display and app inventory, can produce cheap form submissions from people who weren't seriously looking, or submissions that aren't from real prospects at all.

If your conversion tracking counts every form fill equally, PMax learns that these cheap placements "work" and puts more budget there. The dashboard shows a low cost per conversion; your sales team sees poor leads.

We saw a version of this in our Pro Drain Cleaning case study. The account we inherited included a Performance Max campaign with very large reach (well over a hundred thousand impressions) but a very low conversion rate. The focused search campaigns we rebuilt reached far fewer people and converted at a much higher rate. To be fair to PMax, its reach was real, and a search-only rebuild gives that reach up.

When Performance Max can work for lead gen

  • Conversion tracking counts only real leads, ideally with qualified-lead or sale data imported from your CRM
  • You have enough conversion volume for the system to learn from
  • Search campaigns already capture your core demand, and you want incremental reach
  • You have good creative assets: images and video that represent your business accurately

How to run both safely

  1. Keep core high-intent keywords in Search campaigns. When a search query exactly matches an exact-match keyword in a Search campaign, Google generally prioritises the Search campaign.
  2. Add brand exclusions to Performance Max, so it doesn't take credit for people already searching your name.
  3. Use negative keyword lists in Performance Max to block irrelevant themes.
  4. Import offline conversions so PMax optimises toward qualified leads or sales rather than form fills.
  5. Compare on cost per qualified lead using your CRM, not on Google Ads' cost per conversion.

Frequently asked questions

Is Performance Max good for lead generation?

It can be, when conversion tracking counts only genuine leads, ideally with qualified-lead data imported from a CRM, and there's enough conversion volume to learn from. Without that, it often produces cheap, low-quality conversions.

Should I use Performance Max or Search campaigns?

For most lead generation businesses, start with Search, which gives more control over which queries you pay for. Add Performance Max once tracking is reliable and Search is capturing your core demand.

Why does Performance Max generate spam or low-quality leads?

Because it optimises toward the conversions you define across many placements. If every form submission counts equally, it can learn to favour placements that produce cheap but low-intent or invalid submissions.

Can Performance Max and Search campaigns run together?

Yes. Keep core keywords in Search, add brand exclusions and negative keyword lists to Performance Max, and compare both on cost per qualified lead from your CRM.

Does Performance Max steal branded traffic?

It can claim conversions from people searching your brand name, which would likely have converted anyway, making its results look better. Brand exclusions reduce this.
